Last month, OpenAI announced that ChatGPT had reached 400 million weekly active users. Four hundred million. To put that in perspective, it took the product roughly two years to go from one million to four hundred million. No consumer software product in history has scaled this fast.
When I talk to people outside of tech, "ChatGPT" isn't a product name anymore. It's a verb. "I ChatGPT'd it." My mom uses it to draft emails. My cousin uses it to help with homework. A friend who runs a small bakery uses it to write Instagram captions. The product didn't just win the AI chatbot race. It defined the entire category in the public imagination.
As a product person, that dominance is fascinating. It's also a case study in what happens when a single product becomes synonymous with an emerging technology, and why that's both a massive advantage and a subtle trap.
The obvious answer is timing. ChatGPT launched in November 2022, right as the underlying technology (large language models) had reached a threshold of usefulness that felt magical to mainstream users. But timing alone doesn't explain the scale. Plenty of products launch at the right moment and fizzle.
What OpenAI got right was the interaction design. A chat interface. No setup. No jargon. You type a question in plain language and get an answer. The simplicity was the product. In a world of complex AI tooling and developer-facing APIs, ChatGPT said: just talk to it. That decision, which was a product decision more than a technology decision, is what made AI accessible to 400 million people.
The second thing they got right was the feedback loop. Every conversation is implicit training signal. Every thumbs-up and thumbs-down refines the model. The product gets better because people use it, and people use it because it gets better. That flywheel is extraordinarily difficult to replicate once a competitor has a head start of hundreds of millions of users.
That said, the competitive landscape is shifting faster than it looks. Google's Gemini is growing rapidly, powered by integration into Android, Search, and Workspace. Anthropic's Claude has carved out a strong position among developers and professionals who value nuance and safety. Perplexity is redefining what AI-powered search looks like. And open-source models (Meta's Llama, Mistral) are enabling an entire ecosystem of specialized alternatives.
The market is far from settled. ChatGPT's dominance is real, but the gap is narrowing. And in AI, where the underlying models are improving on similar trajectories across labs, the long-term differentiator won't be the model. It will be the product.
Here's the part that interests me most as a PM. When your product defines a category, you inherit every expectation the category creates. Users don't compare ChatGPT to other chatbots. They compare it to the idea of a perfect AI assistant. Every hallucination, every wrong answer, every clunky interaction isn't just a bug. It's a betrayal of the promise the brand now carries.
ChatGPT is simultaneously the best AI product most people have ever used and the most disappointing, because the expectation it set is impossibly high. That's the paradox of category definition: the more you shape the narrative, the harder it is to live up to it.
The other risk is breadth. ChatGPT is trying to be everything: tutor, coder, writer, researcher, creative partner, therapist, travel agent. That breadth is impressive and occasionally incoherent. The product that does everything adequately will eventually lose specialized use cases to products that do one thing exceptionally well. We've seen this pattern before. Google tried to be every social product. Amazon tried to be every device. The companies that win specific verticals are usually the ones obsessed with a narrower problem.
If you're building AI products in 2025, the lesson from ChatGPT isn't "build a chatbot." It's that the interface is the product. The model is the engine, but the experience is what people pay for and come back to. ChatGPT's dominance was earned through a product decision (the chat interface) as much as a technology advantage (GPT-4).
The opportunity for everyone else is specificity. Build for a use case ChatGPT can't own. Build for a context it can't reach (on-device, in the browser, inside a workflow). Build for a trust model it can't offer (privacy-first, open-source, user-controlled).
ChatGPT defined the category. The question now is who will define the next one.
